For a long time, stocktaking meant looking backward: what do we have, what's missing? With artificial intelligence, the inventory count is increasingly becoming a look forward – a decision-making foundation that forecasts demand, manages supply chains, and triggers orders automatically.

In many organizations, the annual counting exercise has given way to a continuous, data-driven process. Technologies such as RFID, computer vision, sensors, and AI now capture inventory levels in near real time.

The real change, however, begins where data is no longer merely collected but actually used – in what is known as inventory intelligence.

From hindsight to foresight: what inventory intelligence means

Traditional inventory management answers one question above all: what do we have? Inventory intelligence goes further. The term refers to a system that uses AI to forecast demand, prevent stockouts, and automatically derive recommended actions – learning continuously from sales, supplier data, and past decisions rather than following fixed rules.

This shifts the entire approach: from reactive to anticipatory; from manual maintenance to automation; and from fragmented individual data points to a unified overall picture. This is made possible primarily by RFID and cloud-based analytics, which deliver a consistent, item-level view of inventory across the entire organization – where traditional methods can no longer keep pace with today's demands for availability and speed.

The building blocks of inventory intelligence

  • Real-time visibility across the entire network – not just "what do I have?" but also "where is it, what does it cost, and where should it be?"
  • Learning-based forecasting feed seasonality, trends, lead times, and customer behavior into predictions that improve over time.
  • Automated decision support gives concrete recommendations such as reordering, redistributing stock, or reducing slow-moving items.
  • Exception-based alerts for stockouts, demand spikes, or significant cost deviations.

What is inventory intelligence?

Inventory intelligence refers to an approach to inventory management that uses AI not only to capture what is on hand, but to predict what will be needed. It forecasts demand, prevents stockouts, and automatically recommends actions – learning continuously from sales, supplier data, and past decisions. The difference from traditional inventory management lies in its orientation: from reactive to anticipatory, from manual to automated, and from a fragmented view to a unified overall picture.

From data to decisions

At the center of it all is demand forecasting: systems derive required quantities from past sales, market activity, and seasonal trends. This makes it possible to avoid both stockouts (a sought-after item is unavailable) and overstock (more unsold goods than planned). According to Deloittes Retail Industry Outlook 2025, six in ten retail buyers surveyed reported that AI-powered tools improved demand forecasting and inventory management in 2024. Two well-known retailers illustrate just how far-reaching the change has become.

Amazon: when suppliers manage their own replenishment

Amazon maintains its supply chain lead in part through a vendor-managed inventory (VMI) model. Suppliers receive real-time visibility into stock levels and sales trends, and replenish inventory themselves as soon as products reach predefined thresholds. With millions of SKUs, this eliminates an entire layer of manual ordering – reducing both stockouts and overstock while accelerating deliveries. CEO Andy Jassy has also stated that Amazon deploys generative AI across nearly all areas of the business, including its fulfillment network, where it is used to improve inventory placement, demand forecasting, and robotics efficiency.

H&M: leaner inventories, more precise assortments

Fashion retailer H&M is increasingly managing its inventory on a data-driven basis, aligning assortments with actual purchasing behavior and avoiding both overstock and stockouts – the two central challenges of fast fashion. The half-year report published in June 2026 shows how current the issue remains: inventory fell 10 percent year on year to SEK 34.9 billion, representing just 15.8 percent of rolling annual sales (down from 16.6 percent) – a sign of improved inventory productivity. At the same time, H&M acknowledges the downside: in some cases, overly tight inventory management has constrained availability; the focus now is on increasing precision to better balance supply with demand. For the second half of the year, the company has announced an expansion of its digital infrastructure – to improve decision-making, accelerate processes, and increase accuracy in assortment and inventory planning.

From inventory to competitive advantage

Inventory data is becoming a strategic asset – one that determines delivery capability, capital efficiency, and customer satisfaction. Retailers that forecast demand more precisely tie up less capital, avoid lost sales from empty shelves, and respond more quickly to change. Inventory intelligence is not, however, a plug-and-play solution.

  • Opportunities: more precise forecasting, reduced capital lock-up, fewer stockouts and overstock situations, automated reordering, greater responsiveness.
  • Prerequisites: high data quality and well-maintained master data, investment in technology and integration, and clear rules governing when humans should intervene and override recommendations.

The future: a learning ecosystem

AI will forecast needs with even greater precision going forward. Autonomous systems will take on more of the picking, packing, and replenishment work. Cloud and IoT platforms will provide global real-time visibility. Stocktaking itself will not disappear – but it will undergo yet another transformation: continuous inventory capture will evolve into an anticipatory decision-making foundation. Where people once counted, they will increasingly predict. That is precisely the competitive advantage that inventory intelligence promises.
